Positioning is the upstream strategic decision that determines what every downstream dollar says, to whom, and whether it will be believed.
We ask the same question at the start of every engagement: what is genuinely true about this brand's differentiation, who is the right buyer for it, and how should that differentiation be expressed? The questions are diagnostic. Discovery is the work.
When brands skip Foundation, the question still gets answered. It just gets answered in the copy of their first ad and the audience of their first campaign. Explicit positioning can be pressure-tested. Implicit positioning shows up in the data, usually after the spend has already gone somewhere it shouldn't (which is an expensive way to find out you started with the wrong question).
